**Three decisions that seem minor but determine whether setup goes smoothly or stalls:**

**Decision 1 — Which jobs go live first?**  
Start with one or two active projects, not every job at once. A focused pilot lets problems surface and get fixed before they multiply across the full job list. Pick the jobs where the superintendent is most engaged and most likely to reinforce daily clock-in.

**Decision 2 — Who owns the system?**

Usually the payroll admin or the operations manager. This person does the setup, trains the supervisors, and is the first call when something doesn't work.

### Step 1 — Create the Company Account

- Company name, address, and contact
- Pay period type — weekly, bi-weekly, semi-monthly
- Overtime rules for your state — daily OT thresholds if applicable, weekly OT threshold, any double-time rules

**For each active job, this takes 5–10 minutes.** A company with 6 active jobs spends about 45 minutes on project creation.

### Step 3 — Load Cost Codes Per Project

**This is the most time-consuming setup step and the most important one for job cost accuracy.**

For each project, load the cost codes from the job's budget. Not the company's master list of all possible codes — only the codes active for this specific project's scope. Workers who see 200 codes in a dropdown select "general labor" by default. Workers who see 8 relevant codes select correctly.

Cost code loading by project type:

**Residential remodel (example codes):**

- Demo and tearout
- Framing — rough carpentry
- Windows and exterior doors
- Roofing
- Plumbing rough-in
- Electrical rough-in
- Drywall and finishes
- Punch list and warranty

**Commercial TI (example codes):**

- Demo
- Framing and drywall
- Ceiling systems
- Flooring
- MEP rough-in
- MEP trim
- Millwork and casework
- Punch list

**Site work (example codes):**

- Mobilization and setup
- Earthwork and grading
- Underground utilities
- Concrete flatwork
- Landscaping and restoration
- Cleanup and demobilization

### Step 4 — Set Up Geofences

For each project, draw the geofence:

1. Open the geofencing tool in the [construction time clock app](https://blog.tasktag.com/construction-time-tracking-software)
2. Search for or enter the project address
3. Draw the boundary — polygon around the building footprint and staging area, or radius from the site center
4. Set the restriction level — hard block (can't clock in outside boundary) or soft alert (supervisor notified)
5. For multi-building or campus projects, add additional zones as needed

**Geofence sizing guidance:**

- Residential lot: 50–100 foot radius from house center
- Small commercial building: polygon tracing the property boundary
- Large commercial or industrial site: polygon including all working areas, staging, and laydown yard
- Multi-block downtown project: polygon per building or per work zone

**Test the geofence before Day 4 (first crew clock-in):** Walk the site perimeter with the app open and verify the geofence shows correctly on the map. A geofence drawn from a satellite image of the wrong address is discovered the hard way on the first morning.

### Step 5 — Connect Payroll System

The payroll integration setup varies by platform and payroll processor. Complete as much as possible on Day 1 so the export can be tested on Day 5 before it matters.

- Name and email
- Role: supervisor or admin

- Can supervisors override geofence restrictions? (Recommended: yes, with a required notation)
- Can supervisors correct worker time records? (Recommended: yes, within the current pay period only)
- Can supervisors clock in workers on their behalf (foreman clock-in)? (Recommended: yes)
- Can supervisors see other supervisors' projects? (Depends on company structure)

### Step 7 — Train Each Supervisor in One Session

Schedule a 30-minute session per superintendent or foreman — in person or video call. Cover:

**Dashboard navigation:**

- How to see who's currently clocked in across their assigned projects
- How to read GPS location data — what does a flagged location look like?
- How to use foreman clock-in for workers without smartphones
- How to read overtime alerts

**Time record management:**

- How to correct a wrong clock-out time
- How to correct a wrong cost code
- How to add a missing clock-in for a worker who forgot
- How to approve the weekly summary before payroll export

**What to do when something goes wrong:**

- Worker can't clock in: check GPS permissions, check project assignment, use foreman override if needed
- GPS anomaly flagged: verify in person whether the worker was actually on site; correct or let stand
- Worker forgot to clock out: correct the record same day; don't let it sit

**Do not train on features that don't exist yet or won't be used in month 1.** Reporting, analytics, and advanced features come after the core workflow is running. Day 2 training covers clock-in, clock-out, GPS review, and correction — nothing else.

### Step 8 — Superintendent Does a Test Clock-In

Before any workers are added, have each superintendent complete a test clock-in and clock-out on a pilot project:

1. Open the app
2. Select the project
3. Select a cost code
4. Clock in — verify GPS coordinates in the dashboard match their actual location
5. Wait 5 minutes
6. Clock out — verify the record appears correctly in the time log

Any GPS issues, permission problems, or project configuration errors surface here — on Day 2 with two days to fix them before the crew arrives.

## Day 3: Worker Enrollment (1–2 hours)

**Goal: Every worker has an account and the app installed before Day 4.**

### Step 9 — Add All Workers

Add each direct employee to the system:

| Field | What to enter |
| --- | --- |
| Name | Legal name matching payroll records |
| Employee ID | Internal employee ID matching payroll system |
| Email or phone | Used for login credential delivery |
| Pay rate | Hourly rate — used for payroll export and job cost calculation |
| Overtime classification | Eligible for OT, salary exempt, etc. |
| Primary project | Default project for this worker |
| Additional projects | Any other projects this worker may work on |

For a 20-person crew, this takes 45–60 minutes working from the employee list in the payroll system. Don't enter from memory — pull the payroll system export to ensure names and IDs match exactly.

**Subcontractors (if adding to GC's system — Model 3):**  
Add sub workers the same way, flagged as subcontractor employees. Link them to their employer company record in the system. Restrict their project access to the current job only.

### Step 10 — Send Login Credentials

The system generates login credentials for each worker. Send via:

- Text to the worker's cell number (most reliable for field workers)
- Email (reliable for office staff and foremen)

**Include with the credentials:**

- App download link (iOS App Store / Google Play)
- Instructions: download the app, log in, allow location permissions
- Name of the foreman or superintendent to contact with questions

**Follow up same day:**  
The foreman or superintendent confirms with each worker that the app is downloaded and they can log in. Workers who haven't downloaded it by end of Day 3 get a direct conversation — not a reminder text — on the morning of Day 4.

### Step 11 — Verify GPS Permissions

**The most common Day 4 failure: workers who installed the app but didn't enable location permissions.** The fix is simple — change the app's location setting to "Always" or "While Using App" — but it needs to happen before the first clock-in, not while standing in line waiting to start work.

Send workers a screenshot or simple instruction:

- iPhone: Settings → \[App Name\] → Location → "While Using App" or "Always"
- Android: Settings → Apps → \[App Name\] → Permissions → Location → "Allow while using app"

Workers who confirm their location is enabled on Day 3 have no issue on Day 4.

## Day 4: First Supervised Clock-In (1–2 hours on site)

**Goal: Every worker on site completes their first clock-in with a supervisor watching. No exceptions.**

### Step 12 — Superintendent Is On Site at Start Time

The superintendent (or designated foreman) arrives before the crew to verify:

- The geofence shows correctly on the app at this physical location
- The project and cost codes are visible in the worker app
- Any last-minute device or permission issues can be resolved before work starts

---

### Step 13 — Walk Every Worker Through First Clock-In

**This is the highest-leverage 30 minutes of the entire implementation.** Workers who complete their first clock-in with a supervisor watching adopt the behavior. Workers who are told "figure it out yourself" don't.

Walk-through sequence for each worker (takes 60–90 seconds per worker):

1. Worker opens app
2. Worker selects project (or verify GPS auto-selects correctly)
3. Superintendent assigns cost code for today's work: "You're on framing today — select code 03.100"
4. Worker taps clock-in
5. Superintendent confirms the record appears in the dashboard with correct GPS location

Workers with problems (app not installed, permissions not enabled, account issues) are resolved on the spot. Workers without smartphones are clocked in by the foreman using foreman clock-in.

**Do this before work starts, not mid-morning.** Workers who start work and clock in 30 minutes later have already established a bad habit.

---

### Step 14 — Verify the Dashboard Mid-Morning

After the crew has been working for an hour, the superintendent opens the dashboard:

- All workers clocked in? Any missing? Call the foreman for the missing workers.
- GPS locations correct? All records should show coordinates inside the geofence.
- Cost codes correct? Spot-check 5–6 records against the morning's work assignments.
- Any alerts? Overtime approaching, geofence violations, or GPS anomalies?

Address anything that looks wrong now — not at the end of the day.

### Step 15 — Supervised Clock-Out

At end of shift, the superintendent or foreman reminds the crew to clock out — a verbal announcement works: "Everyone clock out before you leave the site."

The superintendent reviews the dashboard after the crew leaves:

- All workers clocked out?
- Clock-out times reasonable — no one showing 11+ hours?
- Any workers who forgot: correct the record immediately with the actual clock-out time

Workers who forget to clock out get a brief conversation the next morning. Not a policy lecture — "Hey, make sure you clock out when you leave, it affects your check." That conversation, delivered once, is sufficient for most workers.

## Day 5: Payroll Export Test (1 hour)

**Goal: The payroll export is tested and confirmed to import correctly in the payroll system before any live payroll depends on it.**

### Step 16 — Run the First Export

At end of the first week (or after the pilot period, if Day 4 wasn't a Monday):

3. Review the summary: total hours per worker, OT flagged correctly, job and cost code attribution present

- Worker names and IDs match payroll system records exactly
- Hours per worker match the time records reviewed in Step 16

**Common import failures and fixes:**

| Problem | Fix |
| --- | --- |
| Worker not found in payroll system | Employee ID in time tracking doesn't match payroll system — correct the ID in the time tracking system |
| Overtime not calculating | State overtime rule not configured — set in account settings |
| Job cost not posting | Job number format doesn't match QuickBooks customer/job format — adjust the project number format |
| Import file format rejected | Column headers don't match expected format — contact time tracking software support with the payroll system's import template |

### Step 18 — Compare to Paper as a Sanity Check

For the first payroll cycle, compare the digital export to what the paper timesheets would have shown for the same workers and days:

- Do the total hours roughly match?
- Are any workers significantly different? (More than 30 minutes off for a full day warrants investigation)
- Are cost codes populated where paper timesheets had no code at all?

Differences that favor digital (GPS-verified clock-ins vs. estimated times on paper) are expected. Differences that suggest systematic error in the digital system need investigation before the paper system is retired.

## Week 2: Normal Operations

**After a successful five-day setup, week two is normal operations with slightly more supervisor attention than a fully mature deployment.**

**Daily check — 10 minutes per site:**

- All expected workers clocked in by 30 minutes after start time?
- Any GPS anomalies from the morning clock-in?
- End of day: all workers clocked out, hours reasonable?

**Weekly before payroll — 30 minutes:**

- All workers' hours reviewed and approved
- Any corrections needed?
- Export to payroll system
- First live payroll runs from digital records

**After 30 days:**

- Crew behavior is established — clock-in is habit, not instruction
- Payroll admin time down significantly from paper baseline
- Job cost reports showing actual labor by cost code for first time
- Identify any remaining friction and address it specifically

**Day 1 — Account and Project Setup:**

**The three most common stall points and how to get past them:**

**"We don't have time to set it up right now."**  
Setup takes 8 hours total across five days. That's less time than one month of the reconciliation nightmare it replaces. Pick a start date three weeks out, put it in the calendar, and treat it as a commitment.

**"Some workers won't use it."**  
This is a management decision, not a technology problem. Workers who won't use the company's required time tracking system are workers who need a direct conversation from their superintendent about job requirements. One worker who refuses after a clear conversation is a different situation than workers who are confused or reluctant — handle it accordingly.

**"The payroll export doesn't work with our system."**  
This is the most legitimate technical stall.
